Do I Need a CRM if I Only Have 200 Customers?

An HVAC guy in Brentwood asked me this over coffee. He had a notebook, a phone full of contacts, and about two hundred customers he had served over nine years. He wanted to know if he was behind.

My answer surprised him. Maybe not.

What a CRM actually is

Strip away the sales talk. A CRM is a list of your customers where each one has a history attached, plus reminders, plus a decent phone app. That is it. It is a notebook that can remind you of things and that your helper can also read.

It is not magic. It will not sell anything. It will not organize a business that is not organized in the owner's head to begin with.

When the notebook is fine

If you are one person, your customers are mostly one-time jobs, you are not chasing repeat maintenance, and you can find any customer in under a minute, the notebook is fine. I will tell you that to your face and not sell you anything. I would rather you spend that money on a website that gets you called.

Five signs it is time

You have somebody else answering or scheduling. The moment a second person needs to know what you know, the information has to leave your head.

You sell recurring work. Maintenance agreements, seasonal service, quarterly visits. Two hundred customers with a spring and fall visit each is four hundred touches a year. No notebook keeps up with that, and this is where the money is hiding for most HVAC and landscaping outfits.

You are losing quotes. If you cannot tell me right now how many open estimates you have out and what they add up to, they are leaking.

You are re-asking customers questions you already asked. Gate code, dog, which side the panel is on. Customers notice.

You want to sell the business someday. A customer list with history is an asset. A notebook is not.

What it looks like when I set one up

I pick something simple, usually the one with the best phone app for your trade, not the one with the most features. Then I move over what is in the notebook and the phone myself. You do not sit there typing. Then I sit with your crew until they can add a job without thinking about it, and I come back a couple weeks later to see what stuck.

What happened with the HVAC guy

He had maintenance agreements. Ninety of them. He was tracking renewals on a paper calendar and had missed eleven the year before.

So yes, he needed one. Not because two hundred is a big number. Because ninety of those customers were supposed to hear from him twice a year and about a dozen never did.
